AI Data Security for SMEs: 2026 Protection Guide

Why AI data security is no longer an IT topic but a CEO topic

By 2026, most Belgian SMEs are using generative AI on a daily basis — ChatGPT, Claude, Gemini, Copilot, Perplexity — without having formalized a single rule of use. The result is predictable: customer data pasted into prompts to "summarize an email", supplier contracts sent to an AI assistant to "check the clauses", accounting Excel files dragged into a web window for "analysis". AI data security in SMEs has become the leading operational blind spot I encounter on audit engagements, ahead of GDPR compliance itself.

Let me be clear about scope. This guide does not cover cybersecurity in the firewall, EDR or pen-testing sense — that is not my domain and not the right starting angle for an SME. It covers business data protection when using AI, which means governance decisions, vendor contracts and team routines that any executive can put in place without enterprise-grade budget. This is exactly what most Walloon SMEs I work with should have settled before deploying any AI automation, and what most have not.

Understanding where your data actually goes when you use AI

The first rule, and the one taught the least, is mechanical: anything you type into an AI assistant leaves your workstation. Depending on the vendor, the tier (free, paid, enterprise, API), the hosting country and the contract version, your data may be stored 30 days, 90 days, or used to train the model. Without having read the terms of the tool you are using carefully, you do not know which regime you are in.

Three typical cases I see in the field. Case 1: a Namur accounting firm uses free ChatGPT to rewrite client emails. Data flows to OpenAI servers in the United States and may be retained and used for model improvement. Risk: low on a neutral email, high if the email contains a VAT number, a contested invoice amount or an employee name. Case 2: a Walloon industrial SME uses Microsoft Copilot integrated with M365 to summarize meetings. The data stays inside the SME's M365 tenant, governed by the data processing addendum signed with Microsoft. Risk: contained, but only if the right tenant settings are activated. Case 3: a Brussels e-commerce company uses Claude through the Anthropic API in "no training" mode with zero retention. Data is not stored beyond processing time. Risk: minimal, subject to encrypted transit and SME-side logging.

Practical rule for the executive: before authorizing any AI tool in the company, be able to name which of the three cases you are in. If no one on the team can answer, the tool should not be used on real data. For broader project framing, see AI project brief for Belgian SMEs.

The six data categories to classify before any AI use

A useful security approach starts with a simple classification of the data flowing through your SME. Not a six-month project — a two-hour session with your accountant, your sales lead and your external IT partner is enough for 80 % of SMEs. You distinguish six categories, and for each one you decide whether it can be processed by a consumer AI tool, an enterprise AI tool, or not at all.

Category 1: public data (product descriptions, press releases, already-published marketing). No restriction, any AI tool is fine. Category 2: internal non-sensitive data (procedures, email templates, meeting drafts). Consumer AI tools acceptable if the account is professional and "no training" mode is activated where it exists. Category 3: non-sensitive personal customer data (names, email addresses, simple order histories). Enterprise AI tool with signed data processing addendum, EU hosting preferred.

Category 4: financial and accounting data (quotes, invoices, annual accounts, forecasts). Reserved for a dedicated enterprise AI tool, with dedicated contract and annual audit. Category 5: HR and health data (salaries, contracts, medical certificates, performance reviews). Either no AI at all, or enterprise AI tool with documented legal basis and prior employee notification. Category 6: strategic data (M&A, pending patents, sensitive negotiations). No AI until you have a verifiable technical assurance of non-retention and a legal opinion on the hosting country.

This classification does not need to be perfect. It needs to exist. Without it, every employee makes their own decision, at 2 PM on a Tuesday, under pressure, and gets it wrong every time.

Vendor due diligence: three questions that eliminate 90 % of the risk

When an AI tool vendor reaches out, or when a team member wants to adopt a new service, ask three questions before any purchase. These three questions, in practice, filter out most of the dubious vendors and clarify the grey zones with serious ones.

Question 1: where is data stored and who can access it? The answer must name one or several countries (e.g. "Frankfurt EU datacenter for production, Dublin datacenter for backup") and specify which vendor staff can access the data and under which conditions. A vague answer ("our servers are secure") or an evasive one ("we can discuss after the contract") is a red flag. The European Union Agency for Cybersecurity ENISA (enisa.europa.eu) publishes evaluation grids you can use as a reference framework.

Question 2: is the data used to train the models? The acceptable answer is "no by default, and we explicitly document any exception". If the answer is "yes unless you tell us not to", look elsewhere. The burden of proof should sit with the vendor, not with you.

Question 3: what happens in case of leak or breach? The vendor must contractually commit to notifying you within a timeframe compatible with your GDPR obligation to notify the Belgian Data Protection Authority within 72 hours (autoriteprotectiondonnees.be). Access controls: what really changes when you add AI

Many SMEs discover, while deploying an enterprise AI assistant such as Copilot or an in-house tool, that file permissions have been incoherent for a long time. The SharePoint where "everyone has access to everything" suddenly becomes a problem: AI, by design, indexes what it has access to, and a sales rep can then ask the assistant "what is my colleague's salary?" — and get the answer because the payroll file was loosely shared by negligence.

Deploying an AI tool is therefore, in practice, a forced audit of your permissions. Three actions to take before any deployment. First, list the folders containing HR, financial or strategic data, and verify that only the relevant roles have access. Second, remove former employees and contractors from shares — this is the most frequent source of leakage by sheer governance debt. Third, set up a quarterly review of access rights, by the executive or a designated owner, on the sensitive folders only.

Adding AI is a healthy opportunity to clean house. For SMEs of 5 to 50 people, plan one to two days of work for a clean audit, no more. Training the team: the highest-ROI security measure

Most incidents I see in the field do not come from a faulty vendor or an external attack, but from a well-meaning employee who pasted into a prompt what they should not have. It is the very nature of generative AI: it invites massive copy-paste, and it gives no warning when you send it a customer's bank account or an employee's contract.

Useful training is not a three-hour e-learning module on abstract cybersecurity. It is a short, operational 60 to 90-minute session per team, covering five concrete points: what is our data classification (see above), which AI tool is authorized for which category, what we never put in a consumer prompt, how to anonymize text before submitting it to an assistant, who to reach in case of doubt. This session should be led by an executive or an internal AI champion, not by a consultant in a suit — internal authority matters more than slide quality.

Preparing for incidents: have a plan before you need one

No preventive measure eliminates risk entirely. An AI data leak in an SME usually looks like this: an employee realizes, two days after submitting a sensitive file to a consumer assistant, that they may have made a mistake. Either they tell you, or they say nothing and you find out much later. The worst case, in practice, is silence — not the incident itself.

Three things to put in place before you need them. One: a single point of contact to flag any doubt. Ideally the executive or an internal AI champion, reachable by email or internal chat, with an explicit no-blame promise on good-faith reports. A reporting culture is worth more than any technical tool. Two: a one-page written runbook for the first 48 hours: who to contact at the vendor, how to request deletion of submitted data, how to assess whether notification to the Data Protection Authority is required. Three: an incident log, even minimalist — date, nature, data involved, actions taken. The log serves both for learning and to prove, in case of an audit, that you take the topic seriously.

The initial investment is a few hours to draft these three elements. The cost of an incident handled without a plan, on the other hand, starts in the thousands of euros and can balloon if a customer complains or a notification arrives late. Consumer vs enterprise AI tools: when paying actually pays off

A question I get often: "ChatGPT at €22/month is fine for my team of 10, or do we need an enterprise plan?" The answer depends on which data categories you handle (see classification above), but a few benchmarks help.

ChatGPT Team (around €25/user/month in 2026) guarantees no use of data for training, central admin of accounts and the ability to disable history for the whole team. In most cases, this is the minimum acceptable for processing internal non-sensitive data in an SME. The move to ChatGPT Enterprise (custom quote, generally from €60/user/month) adds enterprise SSO, stronger contractual commitments and better audit logs. Microsoft Copilot integrated with M365 (from around €30/user/month) has the advantage of keeping data inside your existing tenant — often the default choice for SMEs already on the Microsoft ecosystem. Practical rule: if you touch categories 3 to 6, pay for the enterprise tier. If you stay in categories 1 and 2, the Team plan is enough. Buying "too big" wastes €200 to €500/month; buying "too small" exposes data that should not be exposed. The right decision depends entirely on what you classify upstream.

Conclusion: what I recommend to an executive starting from scratch

If you are running a Belgian SME and reading this thinking "we have done none of that", here is the order I recommend. Week 1: do the six-category data classification with your inner circle. Week 2: audit your sharing permissions and purge inactive accounts. Week 3: formalize which AI tool is authorized for which category and communicate it to the whole team. Week 4: run a 60 to 90-minute training session per team. Month 2: choose and properly contract with an enterprise AI vendor for use cases beyond categories 1 and 2. Month 3: put in place the one-page incident plan and the log.

This three-month track protects your SME better than most dispositifs I see in the field, without disproportionate investment and without hiring. It can be set up without an external provider, which is exactly what an SME needs to stay in control of its own data.
